R&D vs product development: where the unknown ends

R&D is the stretch where you still do not know if it can work, or how. Product development is the longer road once that unknown is gone.

R&D vs product development is a budget question, not a vibe. Research and development is funded to be wrong in public, on a question you wrote down, with a date to stop. Product development is funded to finish: login, data, a kill switch, a URL the company can send.

Companies blur the line because “R&D” sounds more serious than “we are building the next release.” Experimental development belongs in the team while you are still producing knowledge. Once that is known, the rest is engineering, training, and rollout. Those matter. They are not research.

A test you can run in a meeting

If a competent team could specify the work on Monday and be unsurprised by Friday, it is delivery. If a competent team could still be wrong, and you need a plan for being wrong, it is R&D. Quality assurance changes with that line too. In research you test whether the prototype answers the question. In production you test whether the thing is safe to run.

Why the mix-up is expensive

Call routine engineering R&D and you will never kill a bet — every sprint looks like learning. Call real unknowns “just a feature” and you will ship the wrong thing with confidence. Keep them in different rooms only if the rooms still share the job. Separate buildings argue about a slide.

What we ship

A named unknown, a test a user can fail, then production software the company owns. We will not keep calling the backlog research. If the brief is already a spec, hire builders. If it is still a guess, write.

This week

  1. 01

Ask if Friday can still surprise you

If yes, you are in R&D. If a competent crew would not be surprised, you are in product development.

  2. 02

Do not keep the research label

Once the unknown is gone, calling it R&D hides cost and keeps a finished project in a lab.

  3. 03

    Hand off on purpose

Write what will change, what done means, who runs it on Tuesday. That page is the product.

Key takeaways

  • R&D exists because the decision would still be a guess.
  • Product development ships a known job: auth, data, a URL people can keep.
  • A prototype that cannot fail is already pretending to be a product.

If the next step is a named unknown, a kill rule, and a test people can fail — write. Nothing is billed before a written scope.

Questions

What is the difference between R&D and product development?
R&D is the stretch where you still do not know if it can work, or how. Product development is the longer road once that unknown is gone. After Friday is unsurprising, you need builders — not a research label on the backlog.
