How to build an innovation strategy

A strategy is what you will not fund. Pick a job family, a time box, and a kill rule — not a lab with a slogan.

How to build an innovation strategy: decide which jobs you will try to change this year, and which fashionable work you will refuse. Strategy is a no with a calendar.

Horizon talk is optional

Three horizons look good on a slide. A 20-person company needs one horizon: this year’s constraint. If you have spare cash and a second team, then you may keep a longer bet. Do not copy a conglomerate’s poster.

Strategy without a kill rule is a hobby

Projects that cannot die will eat the people who could have shipped. Write what failure looks like before you like the idea. Then obey it.

How to tell if this is a real job

“How to build an innovation strategy” only matters if someone already does the work and it hurts. Write the job in one line. Write who does it on a Tuesday. Write what they do when the new thing is down. If the answer is “we wait,” you have a toy. If the answer is “we lose a day,” you have a product problem.

Prototype in the open, production on a domain you own

A prototype is a test you can fail. Production is a URL, a login, a bill, and a person who can turn it off. Do not mix them. Do not call a deck a prototype. Do not call a prototype a company.

The steps — do these in order

    Name the job family

    One. Scheduling, quality, booking, ownership — not “digital.”

    Cap the bets

    Two live tests. A third waits. Unlimited bets is not strategy.

    Write the kill rule

    By this date, this metric, or we stop. Dates without numbers are wishes.

    Fund from a real budget line

    If it only lives in leftover hours, it will lose to firefighting.

If the next step is a system you can keep — a prototype in production, a test you can measure, a product with a written scope — write. Nothing is billed before you approve it.
